In a bid to transform its logistics and improve its last-mile delivery capabilities, Tractor Supply Co. has embarked on a multi-year initiative focused on bringing more of its final-mile operations in-house. The announcement was made during an investor presentation by Colin Yankee, EVP and Chief Supply Chain Officer, detailing the company’s strategic plan to establish “hub stores” that will play a pivotal role in streamlining interactions between drivers and inventory across various facilities.

Challenges with Current Carriers

Tractor Supply currently relies on a variety of third-party carriers to fulfill its delivery needs, including less-than-truckload carriers, parcel services like FedEx and UPS, and same-day providers such as Roadie and DoorDash. However, Yankee pointed out several challenges in securing the right carriers to handle their bulk deliveries to rural destinations, which average around 48 pounds per shipment. The company has discovered that partnering with third-party carriers often leads to issues in managing the bulkiness of items and the efficient delivery to more remote locations.

When Tractor Supply utilizes its own in-house delivery network, the company has noted remarkable improvements in customer experience. Specifically, they have observed that product return rates are ten times lower, and customer satisfaction scores are 13% higher compared to instances where third-party carriers are used. These metrics highlight the potential benefits of Tractor Supply’s strategy to enhance its logistics through more direct control over its final-mile delivery operations.

Focus on Flexibility and Efficiency

The core of Tractor Supply’s vision involves creating hub stores and leveraging existing mixing centers to develop a flexible, asset-light final-mile delivery solution. With 90% of the company’s 5 million annual shipments occurring within 40 miles of a store, the retailer aims to manage deliveries using pickup trucks, trailers, or vehicles equipped to handle more substantial shipments. The initiative is structured in phases, with initial goals set for 2025, including forming a dedicated final-mile delivery team, selecting appropriate routing and scheduling technology, and broadening overall delivery coverage. Tractor Supply plans to expand its operational scope and integrate third-party services over the next two years, gradually increasing the volume of in-house deliveries to achieve a more controlled logistics network.
